In a field often plagued by high turnover, Ana Pan, a 34 year-old bakery-coffee chain in Bucharest, has redefined employee retention in retail. Partnering with Moonstar, Ana Pan created a workplace that fosters loyalty, growth, and community—a stark contrast to the industry’s norm. This collaboration showcases a strategy that reduced attrition and transformed the company’s culture. Here’s how Moonstar and Ana Pan achieved this remarkable turnaround.

The Challenge: High Turnover in Retail

Retail work traditionally faces high turnover, with attrition rates around 60% across Europe. Ana Pan was no exception, with half of its new hires leaving within six months. Beyond hiring and training costs, frequent turnover strained management, impacting productivity, morale, and customer service.

The landscape was competitive. The gig economy and social media offered flexibility and autonomy, making it hard for traditional retail to retain talent. With Moonstar, Ana Pan saw an opportunity to prioritize employee engagement and retention and address these challenges directly.

The Strategy: Building a Culture of Loyalty and Engagement

To tackle retention, Moonstar and Ana Pan focused on creating a supportive, growth-oriented workplace by revamping onboarding, embedding feedback tools, investing in ongoing learning, and building a culture of recognition.

1. A New Onboarding Experience

The first step was reshaping onboarding. Ana Pan introduced a “pre-boarding” experience via Moonstar’s app, giving new hires a sense of belonging before day one. The app provided new employees with an introduction to Ana Pan’s values, culture, and goals, as well as access to digital training resources, company mission insights, and a welcome kit.

Upon starting, employees were assigned dedicated trainers to guide them through routines and skills, supported by Moonstar’s e-learning modules. Weekly manager check-ins reinforced support and celebrated milestones. This approach fostered early engagement and a sense of value within the team.

The impact was immediate: early attrition dropped to just 8% within two years and held steady at 19%.

2. Real-Time Pulse Checks

Understanding employee sentiment was another critical focus. Through Moonstar’s “Pulse Checks,” Ana Pan gathered real-time feedback, allowing leadership to make swift adjustments based on team needs and concerns. This communication provided insights into team morale, allowing for a responsive work environment. Employees felt heard, and leadership gained a roadmap for improvement.

3. A Culture of Learning and Growth

Ana Pan recognized that engaging employees meant investing in development. They created the Ana Pan Talent Academy, a hybrid in class & Moonstar (digital) approach, which supported growth in three areas: Lead Business, Lead Self, and Lead the Team. Employees explored their potential through flexible training sessions, learning capsules, and customized workshops.

Managers-in-training, for example, participated in programs that helped them build confidence in overseeing operations, time management, and team leadership. This structure offered a path for career growth, inspiring employees to see Ana Pan as more than just a temporary job.

4. Celebrating a Community-Driven Culture

The company went beyond traditional benefits, creating a community-oriented workplace directly in Moonstar. From team challenges to recognition campaigns, they established rituals that fostered camaraderie and mutual respect. Their “Bravo, Ana Pan!” initiative enabled employees to recognize each other’s achievements, with winners highlighted through a raffle and awarded prizes. This peer-to-peer recognition reinforced gratitude and positivity, with 86% of employees actively participating.

The culture extended into a digital onboarding experience on Moonstar, where new employees were welcomed with reflective exercises to align personal goals with the company’s mission. This focus on culture helped Ana Pan foster not just employees but brand ambassadors.

The Outcome: A New Standard in Employee Retention in Retail

Ana Pan’s commitment to people-first strategies, with Moonstar’s support, turned the tide on attrition, ultimately lowering their turnover rate to 19%—a milestone in retail. This partnership did more than reduce turnover; it built a loyal, engaged workforce that sees Ana Pan as a long-term destination.

Ana Pan’s journey with Moonstar offers a compelling model for modern retail. By investing in meaningful onboarding, real-time feedback, continuous learning, and a vibrant culture, they’ve crafted a workplace that not only retains talent but also cultivates loyalty and pride. Ana Pan’s success story is a testament to the power of a people-focused strategy, inspiring a new standard for retail employee retention.
